There is no good reason it should take a year to ship a slot game. The math is well-understood. The art pipeline is mature. The certification process is documented. The distribution is solved. And yet most independent studios ship one title a year, sometimes fewer.
We work with studios who ship in 30 days from concept lock to live distribution. Here's the roadmap they use — and the one we'd recommend you steal.
Day 1–5 — Concept lock
The biggest schedule killer is concept drift. Lock the answer to four questions before you write a line of code or open Figma:
- What is the headline mechanic? (cluster pays, scatter pays, megaways, hold-and-spin, pick-and-click)
- What is the theme? (cyberpunk, mythology, sport, branded IP)
- What is the volatility target? (low, medium, high — this drives the math)
- What is the max win cap? (500x, 5000x, 50000x — this drives the marketing)
Day 6–12 — Math design
The math is the product. Art makes players try the game once; math makes them play it twice. Hire or contract a slot mathematician early — week one, not week three. They build the simulation, balance the RTP against the volatility target, and produce the paytable and reel sets.
Expect 2–3 iterations on math before lock. Each iteration tests the simulation against the volatility curve and confirms the max-win frequency hits the target.
Day 8–22 — Art pipeline
Art runs in parallel with math from day eight. The art pipeline for a competitive slot in 2026 has six deliverables:
- Symbol set — 9 to 12 symbols, each in idle + winning-state variants
- Background art — 2 to 3 backgrounds for base game, bonus, and feature triggers
- UI shell — spin button, bet selector, balance display, paytable screen
- Win animations — 2x / 5x / 10x / max-win celebration loops
- Splash & lobby thumbnail — the 4:3 tile players see in the casino lobby
- Marketing renders — vertical and horizontal social cuts for launch
How to hire a slot artist
Slot art is a specialization. A general digital illustrator is not a slot artist. Look for portfolio evidence of:
- Shipped titles, not just concept art — the difference is enormous in slot work
- Familiarity with reel constraints — symbols must read clearly at 1/5 of the screen height
- Animation experience — at minimum Spine, Lottie, or After Effects deliverables
- Casino UX literacy — the artist understands volatility, RTP, and bonus mechanics affect art decisions
- Speed — a strong slot artist ships a full symbol set in 7 to 10 days, not 30
Day 18–26 — Integration
Game logic, math, and art come together in your engine of choice. If you build on Raise Engine's GDK, the integration to the aggregator is one configuration file and a math validation pass — your game is launchable from any operator on the network the day it passes certification.
Day 25–30 — Certification & launch
Math certification by an accredited lab runs 3 to 5 business days for a standard slot. While certification runs, the marketing team prepares lobby placement, launch copy, and social cuts. The day certification clears, the game is live in every operator on the aggregator.
Why distribution determines studio velocity
If you build a game and have to negotiate distribution into every operator afterward, you'll ship one game a year. If you build on a platform where the distribution is solved, you can focus on shipping the next game. The first decision an independent studio makes — before math, before art, before concept — should be where their games will live.
